General Concepts & Goals of Hypothesis Testing

Hypothesis testing is the decision‑making engine of the Analyze phase. It gives you a disciplined framework for determining whether observed differences in data are meaningful or simply the result of natural variation. Without hypothesis testing, teams often rely on intuition, anecdote, or visual impressions—none of which provide the rigor needed for confident improvement decisions. 

At its core, hypothesis testing compares data against a claim or assumption about the process. You begin with two competing statements: the null hypothesis (H₀) and the alternative hypothesis (H₁). The null hypothesis represents the status quo—no difference, no effect, no change. The alternative hypothesis represents what you are trying to demonstrate—an improvement, a difference, or a relationship. 

The goal of hypothesis testing is not to “prove” the alternative hypothesis but to determine whether the data provides enough evidence to reject the null. This is a subtle but important distinction. Statistical tests operate on probabilities, not certainties. You never prove anything absolutely; you assess whether the evidence is strong enough to support a conclusion.

 

The process follows a structured sequence. You define the hypotheses, choose the appropriate test, collect data, calculate a test statistic, and compare it to a threshold (the critical value or p‑value). If the evidence exceeds the threshold, you reject the null hypothesis. If not, you fail to reject it. Importantly, failing to reject the null does not mean it is true—it simply means the data does not provide strong enough evidence against it. 

Hypothesis testing also incorporates the concept of risk. Because decisions are based on samples, there is always a chance of error. A Type I error occurs when you incorrectly reject a true null hypothesis. A Type II error occurs when you fail to reject a false null hypothesis. Balancing these risks is part of designing a sound test. 

Another key concept is power, which measures the test’s ability to detect a true difference. Low power means you may miss meaningful effects. Power depends on sample size, variability, and the magnitude of the difference you are trying to detect. This is why sample size planning is essential before running a test.

 

In practice, hypothesis testing helps you answer questions such as: 

  • Does the new method reduce cycle time? 

  • Do two machines produce different levels of variation? 

  • Is the defect rate lower after the improvement? 

  • Are two suppliers performing equivalently? 

The strength of hypothesis testing lies in its objectivity. It removes personal bias and provides a common language for decision‑making. In the Analyze phase, it ensures that your conclusions are grounded in evidence, not assumptions. When used well, hypothesis testing becomes a cornerstone of credible, data‑driven improvement.
